Slow hiring is costing manufacturers talent

Finding the right people has never been easy in manufacturing. In today’s market, attracting a strong candidate is only part of the challenge. You also need to secure them before somebody else does.

Westray Recruitment Group’s Manufacturing Workforce Reality Report 2026 highlights just how much pressure manufacturers are facing when it comes to their people. 50% of manufacturing leaders surveyed said workforce availability is their biggest pressure. Employers are also looking beyond technical ability for people who bring reliability, communication, initiative and the right attitude.

With competition for talent remaining high, manufacturers also need to understand what attracts manufacturing talent today and how candidate expectations are changing.

When good candidates are difficult to find, a slow recruitment process can make things even harder.

Good candidates don’t stay available forever

When you find someone with the right experience, attitude and reliability, it makes sense to take the time to check they are the right fit.

The problem comes when a careful hiring process turns into a slow one.

Long gaps between interviews, delayed feedback, extra approval stages and uncertainty around offers can all give candidates time to look elsewhere.

Manufacturers are often competing for the same pool of engineering, production, operational and technical talent. In that situation, speed can make a real difference.

A business that communicates clearly and keeps the process moving is more likely to keep a candidate engaged. Another business may still be deciding on next steps while that candidate accepts an offer elsewhere.

It raises an important question for employers, could your hiring process be costing you great candidates?

Candidate experience matters more than you might think

One of the clearest findings from our Manufacturing Workforce Reality Report 2026 is how little visibility many employers have over their candidate experience.

85% of manufacturers surveyed receive no applicant feedback on their hiring and onboarding processes. That is a big blind spot.

Our research found that slow communication and onboarding issues can damage employer brand. Without feedback, businesses may not even realise where candidates are becoming frustrated or losing interest.

In fact, there may be parts of your process that are putting candidates off without you realising. From a candidate’s point of view, silence during the hiring process can say a lot.

If several days pass after an interview with no update, they may start to question how interested the employer really is. If an offer takes too long to arrive, another opportunity can quickly become more appealing. If communication is difficult before they have even joined the business, it can shape what they expect working there to be like.

Candidate experience starts well before somebody's first day. It can also have a direct impact on how people perceive your business, which is why manufacturers should pay attention to the employer brand problem they may not know they have.

The cost goes beyond losing one candidate

Losing a strong candidate is frustrating. The impact of slow hiring can go much further than that.

When a vacancy stays open, existing employees may have to pick up extra work. Overtime can increase. Managers can spend more time recruiting and teams may be left without the headcount they need.

For specialist or business-critical roles, the impact can be even greater.

Hiring delays can affect productivity, growth plans and the ability to meet customer demand.

When a strong candidate drops out, the whole process can start again. That means more advertising, more CV reviews, more interviews and more management time.

Taking longer to make a decision can feel like the safer option. In reality, it can make recruitment more expensive and more time-consuming.

Speed doesn’t mean lowering your standards

Moving quickly does not mean rushing into the wrong hire.

Manufacturers still need people who can perform well, work safely and make a positive contribution to the business.

Our research shows just how important quality is. 60% of manufacturing leaders said employee dependability has declined and 60%also said soft skills are the hardest qualities to find.

As our Manufacturing Recruitment Manager, Amy Laidler, explains: “Most technical skills can be taught. Attitude, reliability and cultural fit are harder to train.”

The answer is not to remove important stages from the recruitment process. It is to make those stages work better.

That could mean agreeing interview availability before candidates are submitted, deciding who needs to be involved in the hiring decision, giving feedback quickly after interviews and having salary or offer approvals agreed in advance.

A hiring process can be thorough without being slow.

Stronger manufacturers are planning ahead

Another important lesson from the Manufacturing Workforce Reality Report is the need to think beyond the next vacancy.

Manufacturers with a stronger workforce strategy are not always waiting for someone to leave before they start recruiting. They are building talent pipelines, creating progression routes and developing recruitment partnerships around future demand.

That preparation can make a big difference.

When recruitment is completely reactive, every vacancy creates pressure. The business needs somebody quickly, but it still has to advertise, source, interview and assess candidates before an offer can be made.

Building relationships with potential candidates before a vacancy becomes urgent gives manufacturers more options and helps them make hiring decisions from a stronger position.

This becomes even more important when you consider the wider pressures facing the sector. We explore those challenges in more detail in The Workforce Crisis Explained.

Recruitment needs to keep pace with the talent market

Manufacturers spend a lot of time improving efficiency across production, supply chains and operations. Recruitment needs the same attention.

If the right candidate enters your hiring process, every unnecessary delay creates another chance for them to accept a role elsewhere.

That does not mean making rushed decisions. It means having a clear process, communicating consistently and keeping things moving so strong candidates stay engaged.

Finding great manufacturing talent is difficult enough. Losing the right person because the hiring process moved too slowly is something businesses can avoid.
